    ❗ Only 12% of employees apply new skills learned in L&D programs to their jobs (HBR).  ❗ Are you confident that your Learning and Development initiatives are part of that 12%? And do you have the data to back it up?  ❗ L&D professionals who can track the business results of their programs report having a higher satisfaction with their services, more executive support and continued and increased resources for L&D investments.    Learning is always specific to each employee and requires personal context. Evaluating training effectiveness shows you how useful your current training offerings are and how you can improve them in the future. What’s more, effective training leads to higher employee performance and satisfaction, boosts team morale, and increases your return on investment (ROI). As a business, you’re investing valuable resources in your training programs, so it’s imperative that you regularly identify what’s working, what’s not, why, and how to keep improving. To identify the Right Employee Training Metrics for Your Training Program, here are a few important pointers: ✅ Consult with key stakeholders – before development, on the metrics they care about. Make sure to use your L&D expertise to inform your collaboration. ✅Avoid using L&D jargon when collaborating with stakeholders – Modify your language to suit the audience. ✅Determine the value of measuring the effectiveness of a training program. It takes effort to evaluate training effectiveness, and those that support key strategic outcomes should be the focus of your training metrics. ✅Avoid highlighting low-level metrics, such as enrollment and completion rates. 9 Examples of Commonly Used Training Metrics and L&D Metrics 📌 Completion Rates: The percentage of employees who successfully complete the training program. 📌Knowledge Retention: Measured through pre- and post-training assessments to evaluate how much information participants have retained. 📌Skill Improvement: Assessed through practical tests or simulations to determine how effectively the training has improved specific skills. 📌Behavioral Changes: Observing changes in employee behavior in the workplace that can be attributed to the training. 📌Employee Engagement: Employee feedback and surveys post-training to assess their engagement and satisfaction with the training. 📌Return on Investment (ROI): Calculating the financial return on investment from the training, considering costs vs. benefits. 📌Application of Skills: Evaluating how effectively employees are applying new skills or knowledge in their day-to-day work. 📌Training Cost per Employee: Calculating the total cost of training per participant. 📌Employee Turnover Rates: Assessing whether the training has an impact on employee retention and turnover rates.     A lot of trainers run a great exercise… and then waste the learning moment that follows. The debrief is where performance improvement actually happens. But too often we get generic reflections: “Yeah, that was good” or “Interesting exercise.” None of that helps anyone perform better back on the job. A simple tool I use in almost every session, face-to-face or virtual, is the Feedback Grid. It structures the debrief so delegates can evaluate the outcomes of an exercise, not just how it felt. Here’s exactly how to use it straight after an activity: 1. Set up the 4 quadrants before the exercise Worked Well (+) Needs Change (Δ) Questions (?) New Ideas (💡) By having it visible from the start, delegates know there will be a structured review, not a free-for-all discussion. 2. Immediately after the exercise, ask individuals to add notes Give everyone 2–3 minutes to jot down their thoughts in each category. This stops dominant voices from setting the tone and gives you a broader view of what actually happened. In a virtual room, this is as simple as shared online sticky notes. Face-to-face, use flipcharts or a whiteboard. 3. Analyse the activity, not the activity’s “vibe” This is where most trainers go wrong. We’re not asking whether they “liked” the exercise. We’re capturing what the exercise showed about their skills, behaviours, and decision-making. Examples might include: Worked Well: “Clearer roles helped us move faster.” Needs Change: “We didn’t communicate early enough.” Questions: “How do we apply this under time pressure?” New Ideas: “Create a decision checklist before starting.” These are performance insights, not opinions. 4. Turn the grid into next-step actions Once patterns emerge, summarise 2–3 practical actions they can take into the workplace. This is where the ROI sits. The exercise becomes a rehearsal, and the grid becomes the bridge to real work. 5. Keep the pace tight A structured debrief shouldn’t drag. Five to eight minutes is enough to turn a simple exercise into a meaningful learning moment. When used properly, the Feedback Grid transforms exercises from “fun activities” into performance diagnostics. That’s the whole point of training, to improve what people do, not what they think about the training.     After 371 multimeter training sessions, one core assumption no longer holds. The average completion time across electrical measurement modules is 35.36 minutes. Useful — but only as a surface indicator. In practice, completion tells you that training happened. It doesn’t tell you whether the skill is safe to execute on site. When we look at competency development, three areas matter: 🔹Measurement procedures Correct voltage, current, and resistance sequences — not just final readings. 🔹Safety protocols PPE usage, isolation verification, and decision-making before energized work. 🔹Equipment operation Meter setup, probe placement, and interpretation under real conditions. This is why we design training as structured skill progression, not one-off sessions. Teams move through measurable stages, and gaps appear before they turn into operational or safety incidents. Across those 371 sessions, the pattern is consistent: when training is systematic, measurable competence improves across all three dimensions — not just speed or completion.

    Most training fails quietly... but not because people did not learn. Because the organisation never created the conditions for learning to survive operational reality. A recent study (Mehner et al., 2025) explored what actually determines whether workplace training turns into meaningful performance improvement. The answer was not course quality alone. It was the social system around the learner. The researchers found that... Supervisor support increased training transfer Peer support increased knowledge sharing Motivation alone was insufficient Volition, persisting through resistance and operational friction, mattered heavily Informal knowledge networks became critical after training One finding stood out to me... Employees who successfully transferred learning often expanded their internal knowledge networks afterwards. In other words: Capability development did not stop when the course ended...It accelerated through workplace relationships. That matters because many organisations still evaluate training as an isolated event: attendance completion satisfaction scores assessment pass rates But performance reliability is shaped afterwards: Can people apply the learning under pressure? Do managers reinforce it? Do peers support it? Is there psychological safety to experiment? Is knowledge shared across the system? Does the environment sustain behavioural execution? This is why two people can attend the same programme and produce completely different outcomes. The training may be identical...The surrounding conditions are not.     Most training evaluations ask the wrong question. “Did you like the course?” But instructional designers care about something else. Did job performance improve? Because the goal of training isn’t satisfaction. It’s performance. Good evaluation looks for evidence of change in the workplace. Here’s how designers measure it. First, they track performance metrics. Did key numbers improve after training? Sales conversions. Error rates. Customer satisfaction. Second, they measure skills with assessments. Not memorization. Real decisions. Simulations. Scenario responses. Third, they look for behavior change. Are people actually using the new skills? Following the new process? Adopting the new tools?     Training didn’t fail. Your evaluation did. Every year, organizations spend $92B on leadership training. Every year, leaders review the happy sheets, high ratings, high completion. Box checked. Then the year ends. Engagement is flat. Turnover rises. Pipeline is weak. ROI is unclear. And the conclusion gets thrown out: “Training doesn’t work.” That’s not true. You measured reaction. You measured completion. You stopped before behavior. That’s not a training problem. That’s an evaluation gap. Kirkpatrick made it simple: Level 1: Did they like it? Level 2: Did they learn it? Level 3: Did they change? Level 4: Did the business move? Most organizations stop at Level 2 and call it ROI. Only 12% of employees actually apply what they learn. That gap, between learning and doing, is where ROI lives or dies. Behavior change isn’t automatic. It has to be designed, activated, and measured. That’s the work I do.     Training without measurement is like running blind—you might be moving, but are you heading in the right direction? Our Learning and Development (L&D)/ Training programs must be backed by data to drive business impact. Tracking key performance indicators ensures that training is not just happening but actually making a difference. What questions can we ask to ensure that we are getting the measurements we need to demonstrate a course's value? ✅ Alignment Always ✅ How is this course aligned with the business? How SHOULD it impact the business outcomes? (i.e., more sales, reduced risk, speed, or efficiency) Do we have access to performance metrics that show this information? ✅ Getting to Good ✅ What is the goal we are trying to achieve? Are we creating more empathetic managers? Creating better communicators? Reducing the time to competency of our front line? ✅ Needed Knowledge ✅ Do we know what they know right now? Should we conduct a pre and post-assessment of knowledge, skills, or abilities? ✅ Data Discovery ✅ Where is the performance data stored? Who has access to it? Can automated reports be sent to the team monthly to determine the impact of the training? We all know the standard metrics - participation, completion, satisfaction - but let's go beyond the basics.     One of the biggest lessons I’ve learned in my career is this: Training doesn’t fail in the classroom. It fails in the workplace. Early in my career, I measured success by completion rates, survey scores, and smooth facilitation. If the room was engaged and the post-session feedback looked good, I called it a win. But over time, I realized something much more powerful — the real measure of success is what happens after the learning event. That’s where performance changes. That’s where culture shifts. That’s where ROI actually shows up. Learning transfer isn’t about how well we “teach.” It’s about how well we prepare the environment for application. What I’ve learned works: ✅ Involve leaders early. When managers understand what’s being taught, they can coach, reinforce, and model the behavior. ✅ Design for the job, not the event. Role plays, simulations, and projects anchored in reality build confidence and competence that last. ✅ Create accountability. When learners expect to be held responsible for applying new skills, transfer skyrockets. ✅ Follow up relentlessly. Learning fades fast — so coaching, nudges, reflection prompts, and peer accountability make all the difference. ✅ Link learning to business results. If it’s not driving performance, it’s not learning — it’s entertainment. The hard truth is, training isn’t a moment. It’s a process. And the best L&D teams know that the session is only step one. The real work — and the real impact — happens before and after. That’s how we move from “training events” to learning cultures.

    Smile Sheets: The Illusion of Training Effectiveness. If you're investing ~$200K per employee to ramp them up, do you really want to measure training effectiveness based on whether they liked the snacks? 🤨 Traditional post-training surveys—AKA "Smile Sheets"—are great for checking if the room was the right temperature but do little to tell us if knowledge was actually transferred or if behaviors will change. Sure, logistics and experience matter, but as a leader, what I really want to know is: ✅ Did they retain the knowledge? ✅ Can they apply the skills in real-world scenarios? ✅ Will this training drive better business outcomes? That’s why I’ve changed the way I gather training feedback. Instead of a one-and-done survey, I use quantitative and qualitative assessments at multiple intervals: 📌 Before training to gauge baseline knowledge 📌 Midway through for real-time adjustments 📌 Immediately post-training for immediate insights 📌 Strategic follow-ups tied to actual product usage & skill application But the real game-changer? Hard data. I track real-world outcomes like product adoption, quota achievement, adverse events, and speed to competency. The right metrics vary by company, but one thing remains the same: Smile Sheets alone don’t cut it.
